STEP 1 — Strategic fit: Does this serve my top 3 priorities for this quarter? If no — skip.

STEP 2 — Hell-yes test: Am I a clear hell yes? If hesitating, the answer is no. (Derek Sivers).

STEP 3 — Opportunity cost: What does saying yes mean saying no to? Specific — not 'opportunity cost' but 'this means I won't ship X'.

STEP 4 — Capacity check: Can I deliver well at the quality I want? Or am I going to half-arse it? Half-arsing damages trust over time.

STEP 5 — Reciprocity check: Is this a one-way ask or part of a real relationship? One-way asks should be rarer + more valuable.

STEP 6 — Future me check: Will future me thank present me for this? Or curse me?

STEP 7 — Decision: Hell yes (commit) / Polite no (decline with warmth) / Modified yes (counter-offer scope) / Maybe later (defer with specific date).

STEP 8 — If no — graceful decline: Per asker, the warm message — specific reason, no fake excuse, the door open if relevant.

OUTPUT: Decision recommendation + decline script if no + counter-offer if modified.
