STEP 1 — Reversibility: Is this a 1-way door (irreversible) or 2-way (reversible)? 1-way needs more rigour.

STEP 2 — Option enumeration: List options — including 'do nothing' (often overlooked). Per option, the realistic outcome.

STEP 3 — Per-option pros + cons: Specific not generic. What you gain + what you give up.

STEP 4 — 10-10-10 test: How will I feel about this in 10 minutes / 10 months / 10 years? (Suzy Welch) — surfaces the weight of the decision.

STEP 5 — Pre-mortem: Imagine 12 months from now this decision was wrong — what went wrong? Helps surface hidden risks.

STEP 6 — Values alignment: Per option, does it align with your top values? Decisions against values usually feel wrong later.

STEP 7 — Kill criteria: Per option, what evidence in the next 90 days would tell us we picked wrong? Name now — protects against sunk cost.

STEP 8 — Decision: Recommended option + the rationale. Or 'I need more info on X — gather that first'.

OUTPUT: Per-step analysis + recommended decision + kill criteria + monitoring plan.

GUARDRAILS: Don't outsource the decision to the framework — use it to clarify, then decide. Plain English.
