STEP 1 — Categorise: Per email — sender (VIP / customer / prospect / vendor / cold / internal), type (decision / FYI / ask / pitch / meeting request / scheduling / receipt), urgency (today / this week / no rush / parking lot), action needed (reply / forward / schedule / archive).
STEP 2 — Score: Priority score per email = (sender weight × type weight × urgency weight). Anything below threshold = archive without reading. Anything above = founder must see.
STEP 3 — Draft replies: For predictable categories (intro requests, podcast pitches I'd accept, podcast pitches I'd decline, coffee chats, advisor asks, vendor pitches), draft a reply in the founder's voice. Use 'no thanks' templates per category.
STEP 4 — Schedule: Block calendar time for replies that need 5+ min thought (separate from the 2-min handle-now batch).
STEP 5 — Daily summary: 5 things the founder must see today + 5 things drafted ready to send + 5 things archived (so they trust the system). Plus the 1 awkward situation needing human judgement.
OUTPUT: A single morning briefing — Inbox count | Categorised | Drafts ready | Archives done | The 5 musts. Plus the founder's 'first action' for the day.
