STEP 1 — Pre-retro: Schedule 30 min Friday afternoon (or whatever cadence). Pre-circulate prompt templates. Each team member fills async before the meeting (5 min).

STEP 6 — Actions (5 min): Per action — owner + deliverable + deadline. Fewer + done > many + ignored. Max 3 actions per retro.

STEP 7 — Close (5 min): Appreciation round — one specific shoutout per person.

STEP 8 — Followup: Actions in shared doc. Reviewed at next retro. Not buried.

OUTPUT: Retro agenda + prompts + action template + appreciation round prompt.
