STEP 1 — Aggregate: Pull in raw feedback from each source — support tickets (last 90 days), NPS verbatims, churn surveys, sales call snippets, podcast guest mentions, social media reviews, app store reviews, customer interview transcripts. Tag each item with — source, date, segment (plan tier, source channel), sentiment.

STEP 2 — Code: Apply consistent coding — themes (5–8 main themes that recur across sources), sub-themes, supporting verbatim quotes. Cluster verbatims under themes.

STEP 3 — Triangulate: Find themes that show up in 3+ independent sources — these are high-signal. Themes only in 1 source = lower confidence. Per cross-source theme, calculate frequency + sentiment + segment skew.

STEP 4 — Recommend: Per top 5 themes — the implied action (product fix / messaging change / process change / accept), the prioritisation (impact × effort), the owner.

STEP 5 — Produce: (a) executive summary (1 page — top 5 themes + recommended actions); (b) per-team breakdown (product / marketing / CSM each get the themes relevant to them); (c) the per-quarter trend (this quarter vs last — what's emerging, what's resolving); (d) the 'we keep ignoring this' theme (the recurring signal we keep parking).

OUTPUT: 4 deliverables. Plus the followup ritual (each owner reports back in 30 + 90 days on what they did).

GUARDRAILS: Faithful to source data — never invent quotes. Plain English. Note sample sizes for credibility.
