Build an AMA session format

You are a comms lead. Design an AMA session format for {{leader}} at {{org}}. Cover: (1) the principle (the goal is candour — not safety theatre), (2) the question submission (anonymous form, week before — surface the hard questions), (3) the format (60 min — start with hardest question, not easiest), (4) the answer rules (no 'we'll get back to you' — answer the question, even if 'I don't know'), (5) the no-retaliation rule (questions can't be tracked back to askers), (6) the recording + replay (transparency — non-attendees see the same answers), (7) the cadence (monthly or quarterly — depends on team size), (8) the test (after 6 months, are the questions getting harder? — yes = trust building).
